Here's a frustrating truth about product analytics: most teams that have it aren't using it.
They set up the tracking, integrated the SDK, got the events flowing — and then the platform became a place where dashboards sit untouched and questions go unanswered because getting answers requires writing custom queries or building reports that nobody has time for.
This isn't a people problem. It's a tool problem.
Most analytics platforms were designed for data analysts who live in SQL and BI tools. They weren't designed for product managers who need answers on Tuesday morning before a sprint planning meeting, or engineers who need to understand whether a feature launch actually changed behavior.
Product analytics should work for product teams. Here's what that actually looks like.
What product analytics is actually for#
Product analytics answers one category of question: how do users behave inside your product?
That breaks down into:
- Where do users go? Which features get used, which get ignored, what does a typical session look like?
- Where do users drop off? At what point in key flows do users stop — and what's the drop-off rate?
- Who are your best users? What behavior predicts retention, conversion, or expansion? What do power users do differently in their first week?
- Did something change? After a deployment, did engagement go up or down? Did the change have the intended effect?
These questions come up constantly in product work. Your analytics should answer them in minutes, not days.

The tracking foundation#
Everything in product analytics starts with events. An event is a user action — a page view, a button click, a feature use, a form submission. Events have:
- A name — what happened (e.g.,
funnel_step_completed) - Properties — context about what happened (e.g.,
step: "payment",plan: "pro") - A timestamp — when it happened
- A user identifier — who did it
Getting this foundation right matters more than which analytics platform you choose. Bad tracking → bad data → bad decisions, regardless of the tools on top.
A few principles for good event tracking:
Track actions, not states. project_created is better than tracking the current project count. Events are things that happen; properties capture the state at the time.
Be consistent with naming. Pick a convention — object_action works well — and stick to it. user_signed_up, project_created, report_exported. Mixing conventions makes queries painful.
Track enough context. Every event should have the properties you'd need to segment it later. button_clicked with no properties is nearly useless. button_clicked with button: "upgrade_cta", page: "dashboard", plan: "free" is actionable.
Don't track everything. The instinct to instrument every possible interaction leads to thousands of events and noise that drowns signal. Track the actions that matter to your product questions, not every mouse movement.
The core questions and how to answer them#
Understanding user journeys#
Before you optimize anything, understand what users actually do. Not what you think they do, and not what your ideal user flow is — what actually happens.
Pull up your top users' session paths. Look for:
- Which features do they use in their first week vs. their third month?
- What sequence of actions leads to successful activation?
- Where do users who churn differ from users who stay?
This is exploratory work. You're looking for patterns you didn't expect, not confirming what you already believe.
Finding conversion blockers#
Every product has a critical path — the sequence of actions that turns a new user into an active, retained user. Yours might be: sign up → connect data source → build first report → share with a teammate → come back next week.
Map that critical path. Then measure the conversion rate at each step.
If you have 1,000 new signups and only 200 are connecting their data source, that's the bottleneck. If 600 are connecting their data source but only 150 build their first report, that's the bottleneck. Fix the biggest drop before you optimize anything else.

Measuring feature adoption#
You shipped a feature. Now what?
First, did users find it? Track how many unique users triggered the core action associated with the feature in the first 30 days.
Second, are they returning to it? Track the percentage of users who use it more than once. A feature that gets tried once and abandoned is a feature that didn't solve a real problem.
Third, what happens to the users who use it? Do users who adopt the feature have better retention? Higher conversion to paid? If the feature is good, its adoption should correlate with the outcomes that matter to your business.
Understanding what good looks like#
One of the most useful things product analytics can show you is what your best users do differently.
Take your retained, paying, or highly-engaged users. What did they do in their first week that churned users didn't? What features do they use more? What's their session frequency?
This profile becomes your "good user" template — the behavior pattern associated with success. You can then design your onboarding and activation flows to guide new users toward those behaviors.
Common mistakes teams make early on#
Tracking more events than you need. The ideal tracking plan instruments the 15-20 events that answer your core product questions, not 200 events capturing every possible interaction. More data creates more noise; it doesn't automatically create more insight.
Building dashboards before you have questions. A dashboard full of metrics you're not actively using is just visual noise. Build dashboards around decisions you're making, not around metrics that feel like they should be tracked.
Ignoring sampling quality. If your analytics relies on cookies or third-party scripts, ad blockers and browser privacy settings might mean you're only seeing 60-70% of your actual users. Make sure you understand the coverage of your tracking before drawing conclusions.
Running reports after the fact. "We shipped this feature three months ago, let's see how it did" is a weak way to evaluate features. Define your success metrics before you ship. Know what you're measuring and what the bar is. Otherwise you'll rationalize whatever you find.
Not connecting qualitative and quantitative. Numbers tell you what happened. Session replays, user interviews, and support conversations tell you why. The teams that make the best product decisions combine both. When your funnel shows unexpected drop-off, look at session replays on that step. When a user complains about something in a support ticket, check the analytics to see how many users hit the same issue.
Getting started without overwhelming yourself#
You don't need a perfect analytics setup from day one. You need a minimal, functional setup that answers your most important questions.
Step 1: Identify your two or three most important product questions. Not "everything we'd ever want to know" — the specific questions you're trying to answer this quarter. Maybe it's "where do users drop off in onboarding?" or "which features drive retention?"
Step 2: Instrument the events that answer those questions. Track the relevant page views, actions, and properties. Keep it focused.
Step 3: Verify your tracking is correct. Before relying on data for decisions, QA your instrumentation. Send test events. Check that properties are correct. Confirm your funnels make sense against known ground truth.
Step 4: Build one dashboard for one question. Not ten dashboards. One. Make it the one you'll check every week.
Step 5: Make one decision based on your data. The fastest way to build analytical instinct is to use your data to make a decision, ship a change, and measure whether the data was right. Do this once a month and you'll develop real product intuition over time.
Good product analytics isn't about having more data. It's about having the right data, being able to access it quickly, and using it to make better decisions than you'd make otherwise.
